Amazon FBA vs FBM: the right answer is usually per product

Amazon FBA vs FBM is the choice between letting Amazon store, ship and handle customer service, or doing it yourself. Amazon's own advice is that many sellers use both, product by product. This guide compares costs, Prime, control and performance rules, and gives a method to decide for each product.

  • FBA outsources storage, packing, shipping, customer service and returns to Amazon; FBM keeps all of it with you.
  • FBA gives the Prime badge and, Amazon says, better chances at the Featured Offer; FBM reaches Prime only through Seller Fulfilled Prime.
  • FBA costs are per unit and per month of storage; FBM costs are your own labels, packing, space and labor, cheaper through Buy Shipping.
  • Seller fulfilled orders carry Amazon's performance targets, such as an order defect rate under 1% and late shipment rate under 4%.
  • Amazon suggests small, light, fast selling products suit fulfillment best; heavy, bulky, slow or custom products often suit FBM.

Amazon FBA vs FBM: the short answer

Amazon describes the difference simply: FBA lets you outsource the entire fulfillment process, while with Fulfilled by Merchant you manage the fulfillment tasks yourself. FBA is more hands-off; FBM gives you more control from beginning to end. You can use one method for all eligible products or combine them, and Amazon notes that many sellers choose per product.

So the useful question is not which is better in general, but which is better for a given product. Size, weight, how fast it sells, how much it needs a personal touch, and whether Prime would lift its sales usually settle it.

Five factors Amazon says decide it

Amazon's FBA vs FBM guide names five factors. Its general advice is to start with small, lightweight products with high inventory turnover and high margins, whichever method you use, because heavy or bulky products, sporadic sellers and low margin items can be harder to fulfill profitably.

FBA vs FBM costs: a worked comparison

Amazon says FBA uses a pay-as-you-go model with storage and fulfillment costs per unit and per order, while FBM costs depend on your own processes and carriers. The only fair comparison is per product. Take an illustrative 1.5 lb product selling for $30, with a referral fee of $4.50 either way.

An illustrative per order comparison; use Amazon's Revenue Calculator for real figures
Cost per orderFBA, illustrativeFBM, illustrative
Referral fee$4.50$4.50
Fulfillment$5.40 FBA fee, plus 3.5% surcharge: $5.59$6.80 label through Buy Shipping
Packing materials and laborIncluded$1.80
Storage$0.15 share of monthly FBA storage$0.20 share of your own space
Inbound to Amazon$0.40None
Total$10.64$13.30

These numbers are illustrative, not Amazon's rates for any size tier; the 3.5% is Amazon's fuel and logistics surcharge on FBA fulfillment fees from April 17, 2026. The table leaves out what often decides it: the Prime badge's effect on conversion, and your own time. Amazon's Revenue Calculator compares FBA with your own fulfillment for a real product, and our ACoS calculator adds advertising to the margin.

Prime, the Featured Offer and conversion

The Prime badge is FBA's biggest advantage. Amazon says it tells customers a product is eligible for fast, free shipping through Prime, and that using FBA to deliver with speed and reliability improves your chances of winning the Featured Offer, alongside competitive pricing.

FBM sellers can earn the badge through Seller Fulfilled Prime, but the bar is high: a 30 day trial, then at least 93.5% on-time delivery, 99% valid tracking and a cancellation rate of 0.5% or less, plus weekend operations and free standard shipping. For most new sellers, FBA is the realistic route to Prime.

Two routes to the Prime badge: FBA gives it as soon as inventory is received; FBM needs Seller Fulfilled Prime, with a trial and strict delivery targets. 01 FBA inventory at Amazon Prime badge 02 FBM your warehouse no badge 03 FBM + SFP 30 day trial, 93.5% on time Prime badge

Performance metrics: who carries the risk

With FBM, Amazon measures your fulfillment. Its Order Performance policy requires an order defect rate under 1%, a cancellation rate under 2.5%, a late shipment rate under 4% and a valid tracking rate over 95% for seller fulfilled orders, and it can restrict selling privileges when you miss them. Amazon's order defect rate page says the metric only applies to seller fulfilled orders.

With FBA, Amazon ships the orders, so late shipments and tracking are not your metrics. You still carry account health for listings, policy and customer feedback, but the day to day shipping risk moves to Amazon.

The same seller can land on different answers for different products, which is why Amazon suggests deciding per product. Our FBA inventory consulting service runs this comparison across a whole catalog.

Using FBA and FBM together

Amazon says you can use FBA, FBM or both to meet your fulfillment needs. The common hybrid setups follow the factors above: FBA for fast sellers and FBM for slow or bulky ones, or FBM as a backup when FBA stock runs low or a shipment is delayed.

Related services widen the options. Multi-Channel Fulfillment uses your FBA stock for orders from your own website and other channels, Seller Fulfilled Prime brings the Prime badge to FBM, and Buy with Prime puts the Prime logo and delivery promise on your own site; Amazon says it has increased conversions by an average of 25%.

Mistakes in the FBA vs FBM decision

One method for everything

Amazon suggests deciding per product; catalogs usually need both.

Comparing fees, not margins

Include the Prime effect on conversion, and your own time.

Ignoring FBM metrics

Seller fulfilled orders carry Amazon's defect, late and tracking targets.

Heavy items in FBA by default

Bulky products can cost more in FBA than shipped yourself.

Slow sellers left in FBA

Storage and aged inventory costs grow the longer units sit.

No backup plan

An FBM offer can keep a product selling when FBA stock runs out.

If you ship with a supplier instead, see our guide to Amazon dropshipping. For a second opinion on your own catalog, our Amazon consulting service compares both methods product by product.
